Renovating tiled stairs

Hi

I am renovating my chalet in France need some advice on how to deal with renovating the stairs. They are currently concrete, clad with tiles (riser and tread) The tiles are quite badly chipped, but what remain are sound and well fixed to the concrete.

I want to reclad the risers with slate and I have some nice dry untreated oak planks (24mm) for the treads.

Quite happy fixing the slates, but interested to hear ideas on how to fix the timber. I don't really want to drill, screw and plug, but will if this is the best option. I would rather stick them down, but what product to use?

Flexible tile glue? Mastic?

I imagine I should prime the existing tiles or score them up with a grinder?

Would you advise treating the timber before or after fitting? Will the timber warp if only treated on one side?

stairs are one thing you don't want to mess with and get wrong.

for me a definitely no no no for sticking them down. one step/block is bound to fall off and as we all do - it'll be left and the rest is down to luck on how & what gets injured.

i suspect masonry drills won't drill the tiles either so i would take them all up and then start again with the wood and screw it down.

too messy to do afterwards. greater tendency also to warp if not treated both sides as they will dry out unevenly.
