Replacing blown glass

Want to replace some blown windows so have been practicing on some old ones from the dump. I hammered into the grooves with a sharp scrapper thing and eventually got the glass out. Chipped the pvc a bit and it wasn't easy. The rubber seal came out too and I couldn't put that back properly either. Then put the two longer sides back in (when putting it back) but shorter sides wouldn't go in at all (top and bottom ) lol. I thought pvc windows were easy!!

You need to take the rubber out before you take the beads off. If you did take the rubber out first are you sure you took the rubber out from the correct side.
