Shower leak via grout

Ive had a shower leak for a while it seems and it looks like it is due to cracks in the grout. I noticed the bottom row of tiles some were loose if i pushed them. I removed the problem ones with a view to replacing but the plasterboard is slightly crumbly. Is there any way to prep it before putting the tiles back? Also should i silicone the bottom round the tray with anything special? I would raplace the lot but i cant get the tiles anymore and the tiles are in entire bathroom. I did think about one of those acrylic panels instead.

Grout isn't waterproof, and plasterboard disintegrates when it gets wet.
Plasterboard is the wrong material for use in that situation.
 
If i have to re board it means tiling the whole bathroom. Is the anything i can do so i can put the tiles back?
There must be a lot of cowboys around as this is the second shower i have had that is plasterboard

Yes it’s a common problem, never seen tiles in a shower on plasterboard that hasn’t failed.
 
Any suggestions on putting tiles back? Only other choice is tile the back wall in different tiles which might look odd or panel the cubicle
